Over the past year, I've heard the same conversation in different forms. A founder reads about AI replacing developers. They look at payroll. They look at a team of five. They start asking whether the team is now too big.

A few months later, the savings usually look smaller than the fantasy. Review slows down. The most experienced developer becomes the bottleneck. The context they thought was replaceable turns out to be the expensive part.

The Hype Comes From People Who Benefit From It

AI hype is loudest among people who benefit when you believe the replacement story. Content creators get attention from hot takes. Model providers sell seats. Vendors sell transformation. Some of the hype sits on real progress. These tools are much better than they were a year ago. But that is not the same as saying they can replace the people who know your product.

Small companies feel this as FOMO. You do not want to fall behind. You want to use the new tools. You want to get leaner. Those are reasonable instincts. But firing capable people because code got cheaper is not optimization. It is a category error.

Big companies are often playing a different game. They use technology shifts as cover for workforce reductions, valuation stories, or offshore moves they already wanted to make. You see the AI headline. You do not see the internal spreadsheet.

Small companies are different. In a five-person team, you already know who carries context. You know who handles the ugly production issue. You know who remembers why the payment flow has that strange workaround. That is not spare capacity. Cutting it because a blog post said AI can write code is not a plan.

More Code Does Not Mean More Progress

Developers using AI often feel faster because they produce more text, more files, and more pull requests. Some of that speed is real. But company-level throughput does not rise in the same proportion.

I use AI daily. My team uses it. The gains are real when the setup is good. But the gains come from augmentation, not replacement.

The teams getting real value from AI are not removing people from the loop. They are moving people into different work: steering, reviewing, extracting context, deciding what matters, and rejecting bad output quickly.

If you treat AI as a force multiplier for experienced developers, it helps. If you treat it as a substitute for experience, it creates expensive cleanup.

AI helps most when it sits next to judgment, not in place of it.

What Actually Works

I've spent 23 years in software development. I've conducted over 700 technical interviews. I've seen every wave of "this will replace developers" hype, from offshore outsourcing to no-code platforms to now AI. The pattern is always the same. The technology is real. The capabilities improve. But the human judgment layer doesn't disappear. It changes shape.

Here's what I tell founders when they ask about AI and their team.

Use AI with structure

  • Standardize across similar roles
  • Keep prompts and context in the repo
  • Document what works and what fails
  • Allow tool preferences, not random process

Match oversight to risk

  • Low risk: Automate aggressively
  • Customer-facing paths: Review before merge
  • Critical decisions: Human-led, AI-assisted

Capture team context

  • Extract recurring decisions and constraints
  • Give the models real project context
  • Let experienced developers steer
  • Treat context like infrastructure

Start by looking at how your team already uses AI. Usually the problem is not zero usage. It is fragmented usage. Everyone has their own prompts, their own habits, their own private lessons. That makes the whole thing harder to improve.

You do not need to force everyone onto the same tool. Some people will work better with Cursor, some with GitHub Copilot, some with Claude directly. That is fine. But the team should still share patterns, prompts, and context the way it shares anything else that matters.

Be explicit about where AI is allowed to run fast and where it has to slow down. Boilerplate, tests, docs, and well-scoped refactors are good candidates. Architecture, business trade-offs, and anything with real customer consequences need a tighter loop.

Match your oversight to the risk. If you are pre-launch and trying to validate fast, you can let the tool run harder. If you have paying customers, contracts, or operational complexity, faster cannot mean less predictable.

The real unlock is context. Most teams still use AI with shallow context: a chat window, a vague prompt, maybe a pasted file. The senior people on your team carry much better information than that in their heads every day.

The knowledge they have about your customers, your codebase, your technical compromises, and your deployment constraints does not transfer to a model by default. It has to be extracted, structured, and made available on purpose.

That is why experienced developers matter more, not less. They know what to extract, what to ignore, and when the model is confidently heading in the wrong direction.

Keep Your Best People

When big companies lay off thousands, they still have thousands left. They kept the people with leverage and context. You probably already know who those people are on your team. They are the ones who have been through the production incidents, the architecture rewrites, and the ugly customer escalations.

  • Why that payment workaround exists
  • What happens if you remove the cache layer
  • Which customers need manual handling
  • The three times deployment failed and why
  • Why we chose this architecture over that one
  • The compromises we made to ship on time

Your experienced developers are the bridge.

Help them get better with AI, but also trust them about how to apply it. Your tech lead knows your codebase better than any blog post author. Your senior developer understands your customers better than any model. Sometimes the right move is to slow down, add more review, or keep the tool away from a fragile part of the system.

Yes, the market is changing. Lower-complexity products will get copied faster. Some moats will shrink. That makes product judgment, technical judgment, and speed of learning more important. It does not make them optional.

Keep your best people. Help them use AI better. Build process around the tool. Then let experience do what experience does: spot the bad idea early, steer the good one, and protect the product when the output looks right but is wrong.
